In our Business Process Analysis course, one of the most common questions that comes up is whether it’s more appropriate to document the “as is” or current state process, the “to be” or future state process, or both.

In this article, we’ll define what an “as is” or current state process is, how to analyze current state process, and then discuss when it’s an appropriate form of documentation.

Definition of an “As Is” Business Process

An “as is” business process defines the current state of the business process in a organization. Typically the analysis goal in putting together the current state process is to clarify exactly how the business process works today, kinks and all.

An “as is” business process contains all of the sections in a typical business process model – a description, list of roles, list of steps and exceptions, etc.

When putting together an “as is” process, access to business stakeholders who perform the business process is key. Secondarily, access to business stakeholders who understand the process (such as a manager or subject matter expert) can be helpful, even if these individuals do not routinely perform the business process.

You’ll need at least one stakeholder to represent each role in the process. For example, for a process describing how a new customer gets set up, you may need representatives from sales, customer service, and fulfillment.

Once you determine who needs to be involved, you can elicit information about the current state using a variety of different methods. Interviews and observation tend to be the best elicitation techniques to understand the current state process. Once you are able to put together a draft, a document review can be used to confirm your understanding and fill in any knowledge gaps.

When “As Is” Business Process Analysis is Appropriate

It’s not always necessary to document the current state, but it can be extremely helpful in giving your project team a foundation from which to build new enhancements or make business process improvements.

Here are some scenarios when starting with the current state is particularly appropriate:

  • There are known issues with the current state, such as orders not getting processed or customers being frustrated with your organization’s level of service.
  • Business users are confused about what the right process is or what steps to take in what situations.
  • Your organization wants to automate or streamline the current processes, but the current state is not well understood or documented.

Often in bringing together stakeholders and analyzing the current state processes, you can’t help but improve them, at least slightly. The clarity that comes from good business process documentation can, on its own, sometimes resolve confusions and fill in the gaps that are causing issues.

But many times, documenting the current state is an interim analysis step to improving the current state by creating a new “to be” or future state process.

Typically the analysis goal in putting together the future state process is to clarify how the business process will work, at some point in the future, once changes are made. Those changes, as we ll see, could be technology changes or business process changes.

A to be business process contains all of the sections in a typical business process model – a description, list of roles, list of steps and exceptions, etc.

To be business process documentation rarely exists in isolation, nor is it conducted as a stand-alone activity. It is typically one deliverable on the path to creating change within your organization, which means it exists as part of a project.

Since a to be process is completed as part of a project, you ll want to lead a team of stakeholders through the entire business analysis process starting with getting oriented (perhaps by analyzing or reviewing the as is business process documentation, continuing with defining business objectives and scoping the change, and with creating your business analysis plan (particularly important if there is more than one inter-related process to document) and then creating your to be process documentation.

These steps might seem overwhelming, but they can be completed relatively quickly to implement a small improvement perhaps even within one or two very focused meetings. On the other hand, they may happen over the course of several weeks or months for a large scale business process improvement effort that involves supporting technology changes.

When To Be Business Process Analysis Is Appropriate

Here are some scenarios when working towards a to be or future state business process documentation is appropriate:

  • You are working on a project that impacts the business process.
  • You are working with a team of stakeholders or subject matter experts to improve a business process.
  • During the roll out of a new technology change, interim business processes are needed to handle special case scenarios, such as active work items received before the change.
  • Your technology team has just introduced a new piece of software and the business users don’t know how to use it.
  • Your organization is deploying a new product or service and requires one or more new business processes to sell, deliver, and/or implement the service.

In short, if your project creates change, consider creating one or more to be business processes to clarify what the change means to the members of the business community. The clarity you create will help the business users embrace the change more fully, enabling your team to create a positive impact within your organization.

Business Process Outsourcing (BPO) is a type of outsourcing in which a company outsources non-core business processes to another company. BPO is the most flexible form of outsourcing, involving a close relationship between the customer and outsourcing provider.

Unlike piecemeal outsourcing of individual projects with specific deadlines and budgets, business process outsourcing may not have fixed time or budget restrictions. With BPO, outsourcers are in charge of an entire functional area of the business, not just separate tasks.

BPO definition

While BPO is defined as outsourcing of any process area, the term is often used to also refer to narrower types of outsourcing. Outsourcing of industrial manufacturing (essentially a type of BPO) is often broken out into a separate type of manufacturing (or industrial) outsourcing. BPO is rarely used to describe outsourcing of auxiliary processes such as facilities cleaning or cafeteria services.

Most often, BPO refers to outsourcing of high-level processes, typically related to finance, personnel, marketing, or legal support. IT and corporate information systems are often included as part of business process outsourcing.

BPO advantages and shortcomings

The advantages of BPO are virtually identical to the advantages of piecemeal outsourcing. In both cases, the main goal of outsourcing is to control costs thanks to the greater competency of the contractor in the relevant business processes or tasks. Compared to task-by-task outsourcing, BPO achieves even greater cost savings over the long term but requires more initial preparation.

In some cases the main push for BPO is not due to cost savings, but the desire for greater control and predictability. BPO makes costs predictable through clear financial terms stipulated in the contract and service level agreement (SLA).

The main disadvantages of BPO include its relative complexity: it is much more difficult to entrust entire business processes, as opposed to specific tasks, to an outside contractor. So this kind of outsourcing requires more comprehensive preliminary analysis when selecting a contractor, as well as possible adaptation of business processes before outsourcing them.

The economic benefits of BPO are accomplished through the contractor s greater competence in non-core (for the customer) business processes. Transfer of specific business processes is rarely the goal of BPO. In most cases, BPO involves outsourcing of processes that are found at almost all organizations, such as personnel management, tax accounting and payroll. BPO tends to have a smaller scope of application than simpler outsourcing of tasks.

With BPO, outsourcers are responsible for larger functional areas and the customer is naturally concerned about the quality and safety of services. This worry is one of the factors holding back BPO, since the high expectations of customers are not always in keeping with the reputation and past experience of some service vendors on the market.

Overall, the advantages and shortcomings of BPO are very similar to those of outsourcing in general. As the most flexible form of outsourcing, business process outsourcing can bring maximum benefits but has larger shortcomings and a smaller scope of application.

BPO examples

There are many types of BPO worldwide today and many of these are in successful use at Russian businesses. Depending on the specifics and industry of each specific company, the processes to be outsourced can differ significantly. Nonetheless, there are several textbook examples of BPO that are representative of almost all sufficiently large businesses.

HR management outsourcing

All companies have to deal with personnel management: hiring, payroll, and tax reporting. The vast majority of companies do not specialize in these services, however, and do not have the necessary expertise. This is one of the reasons why Human Resources Outsourcing (HRO) has become so popular.

In most cases, outsourced tasks are related to employee selection and recruitment (as well as staff leasing and outstaffing). HR administration and payroll are outsourced less frequently.

Russian companies often outsource HR management. Staffing agencies are examples of companies providing selection and hiring services. There are relatively few providers of comprehensive staff management and HR recordkeeping services, among which the UCMS Group and Intercomp are among the largest in Russia.

Outsourcing of customer management and call centers

One widespread example of BPO is outsourcing of customer relationship management (CRM), including outsourcing of phone calls to dedicated call centers. The vast majority of Western companies use this type of BPO, placing expensive call centers in locations with low prevailing wages and even in other countries.

India is regarded as the hotbed of call center outsourcing services, by providing acceptable quality to Western companies at very low prices (thanks to low wages). Oftentimes call centers are located in Eastern Europe and in some Arab countries (such as Egypt).

Outsourcing of call centers is quite common in Russia, but is of a slightly different form. Russian-language requirements rule out all countries except for parts of the former Soviet Union. Many Russian companies prefer to place their customer service centers in provincial Russian cities with comparatively low wages. A special legal entity is established for running the call center, which allows calling the process outsourcing. There are also independent companies on the market that provide comprehensive services for call center outsourcing.

Outsourcing of accounting

Outsourcing of accounting and bookkeeping is much like outsourcing of HR management. In both cases, the contractor is given non-specific functions that are necessary for companies of all sizes and industries.

In theory and in practice, outsourcers can perform all accounting functions, down to completing bank payments and providing source documents to contract partners. However, this does not prevent setting up complicated and flexible business processes that combine outside companies and in-house staff to achieve maximum efficiency.

One of the most common concerns about outsourcing of accounting and bookkeeping concerns the security of sensitive financial information – any outsourcing company will go to great lengths to protect its market reputation and existing customer base.

Outsourcing of IT processes

Many types of BPO have become more available thanks to the near-universal adoption of IT, reducing the cost and time necessary for coordination between the customer and outsourcer. Before the 1990s, some types of outsourcing (such as offshore call centers) were almost impossible due to technical reasons. This is why the term “outsourcing” is so often associated with IT, although the term itself does not imply it.

Today s IT industry is rich with examples of BPO: manufacturing and software development are often outsourced. Traditionally, the leader in IT manufacturing is China, with offshore software development concentrated in India, Eastern Europe and Russia. In 2007–08, several leading IT firms swooped into Russia to set up development centers.

Often “IT BPO” is taken to mean outsourcing of corporate IT processes that are not related to IT itself. In Western countries, comprehensive IT outsourcing has caught on, in which the contractor manages the customer s entire IT infrastructure. This approach is extremely rare in Russia, where companies prefer to limit themselves to certain types of IT BPO, such as hosting of applications or corporate sites. The main providers of IT outsourcing in Russia today are traditional systems integrators for which BPO is not their core business. At the same time, IBM and HP are very actively increasing their presence in the Russian IT services market.

Software on Demand

Software on Demand (SoD) is a type of IT process outsourcing. Unlike ordinary hosting, an SoD outsourcer both provides the hardware for hosting information systems and ensures their installation, support, and updates.

With SoD, customers pay not for ownership of software per se, but rent it (accessing it through a web interface). So unlike traditional software licensing schemes, the customer has relatively small recurring payments and does not have to make large investments in system acquisition. Recurring payments also mean that if the customer does not need the software for a time, the customer can stop using it and freeze payments to the developer.

SoD is a clear example of the relationship between different kinds of BPO. Developers of SoD systems for personnel management or bookkeeping can also be providers of BPO in these areas. One example is the UCMS Group, which develops the Quinyx HR management system while also providing outsourcing of HR processes.

A business process is a set of related tasks or activities performed to produce a product or service. Business processes exist in any type of company, independent of size or industry. A Simple 6-Step Process to Starting a Small Business

A great small business always starts out as an idea, but you have to transform that idea into action. That s where many individuals can start to feel overwhelmed. It s understandable to freeze up at the deluge of things that are required to get a business started, but getting going is actually easier than you might think.

Like any big goal, if you start by breaking it down into smaller tasks, you ll be able to tackle enough of the actions necessary to get started. Here are six ways to break down the process and simplify getting started with your own small business.

1. Write a one-page business plan.

The key to a successful small business, especially in the startup phase, is to keep things simple and costs low. Costs don t just mean your monetary costs, but also your time.

Many would-be small-business owners fall into the trap of trying to create the world s biggest and most robust business plan. You re only going to need that if you re seeking investment or financing, and even if you will be seeking either of those things down the road, I always recommend small-business owners start out with by testing their ideas first before investing lots of time and money.

So to get started, create your own simple, one-page business plan that is a high-level overview of the small business you re about to start.

  1. Define your vision. What will be the end result of your business?
  2. Define your mission. Different to a vision, your mission should explain the reason your company exists.
  3. Define your objectives. What are you going to do — what are your goals — that will lead to the accomplishment of your mission and your vision?
  4. Outline your basic strategies. How are you going to achieve the objectives you just bulleted?
  5. Write a simple action plan. Bullet out the smaller task-oriented actions required to achieve the stated objectives.

That s it. It might be longer than one page, but it will surely be more organized and shorter than a full business plan, which could take weeks to write. 2. Decide on a budget.

While I highly recommend you keep your costs as low as possible, you ll still need to determine a budget to get started and how much you ll be able to spend. If you re self funding, be realistic about numbers and whatever you anticipate your budget to be. I ve found that an additional 20 percent tacked on for incidentals is a realistic overage amount that helps you plan your burn rate.

Your burn rate is how much cash you re spending month over month. It s an important number for you to figure out to determine how long you can stay in business before you need to turn a profit.

You should set up your business with profitability in mind the first 30 to 90 days. It s possible. But have a budget reserve so you can survive if things go leaner than expected.

3. Decide on a legal entity.

Filing paperwork to start a business costs money. Often, depending on your state, it can be a lot of money. You ll need to account for city or municipality licensing, state incorporation or business entity fees and more. Do a thorough search ahead of time to determine what the filing fees are for your city, county and state before starting any business.

Often in the initial test phase for your small business, it can be wise to start as a sole proprietor, as it means less paperwork and up-front expenses. That can save you some big-time cash while you determine the viability of your business. Do be aware though that acting as a sole proprietor can put you at personal risk, so you ll want to weigh the benefits vs. risks and then speak with a local attorney or tax professional to decide which is smarter for your short-term vs. long-term goals.

You can always file for a business entity once you ve proven in the first three to six months of business that you ve got a viable, sustainable model.

4. Take care of the money.

Whatever business entity you decide on, keep the funds separate from your personal accounts. This is a big mistake that makes tax time and financials so confusing. It s really easy to set up a free business checking account with your local credit union or bank. All you ll need is your filing paperwork, sole proprietor licensing information and an initial deposit to get set up from most financial institutions.

Don t pay for an account or get any kind of credit lines yet, just get a holding place you can keep your money separated from your personal accounts. This should take you no more than hour at the financial institution of your choice.

5. Get your website.

Regardless of whether your business will be brick or mortar or online, you ll need a website and that means securing a URL. Popular domain sites such as HostGator and Go Daddy will allow you to search for the website domain address of your choice and purchase it for as little as $9.99.

If you re starting an online business, you can tie your domain to an online shopping cart and store front such as Shopify for a low monthly fee, or you can build a basic website yourself on top of your URL with do-it-yourself drag-and-drop site builders such as Weebly for a low fee. Both are less than $100 a month.

6. Test sales.

You have enough of a foundation now that you can start testing some sales. Try to spread the word in inexpensive and creative ways.

If you have a service-based business, get involved with your local chamber of commerce or small-business chapter immediately and ask what resources are available for you to speak, present or share information about your business. If you have a product-based business, test the viability of your product at local swap meets, farmers markets or other community events to test what the public really thinks (and if they ll purchase) from you.

Drive traffic to your website through simple Facebook Ads with capped budgets, or set up a simple Google AdWords account with a budget cap to test if traffic is going to your site.

You can follow these six steps by yourself for not a lot of money. It s a fantastic way to test the viability of your small business before throwing all your time and money into an unproven idea.

Like supporting processes, management processes do not provide value directly to the customers.

Business process mapping or modeling

Business processes are often depicted visually with a flowchart showing a sequence of tasks with certain benchmarks or decision points. Business process mapping or modeling illustrates pictorially, through graphs and charts, how certain processes flow into others.

There a few different ways to think about business process mapping and workflow :

  • Sequential business process. Sequential business processes are outlined on a document with clear start and end points. When following this process map, an organization performs the series of actions in order to complete the task within the constraints of a predetermined timeline.
  • Status-driven business process. A status-driven business process doesn’t have strict start and end points. These processes can finish at any stage depending on workflow changes, nature or production or the office culture. Also, it is typical for status-driven processes to recur or cycle on the same step in the process.
  • Parallel business process. When activities in a business process are executed in parallel, they are carried out simultaneously. In this type of business process execution, the activities on all branches must be completed before the next step in the business process can commence.

A business process is a set of related tasks or activities performed to produce a product or service. Business processes exist in any type of company, independent of size or industry. Internal and cross-company processes are the nerve tracts of any given company. If they are clearly defined and also optimized on a regular basis, they will drive competitiveness in the long run. Customers must be provided with products and services before competitors can establish themselves, and the ability to respond to changing market requirements is a major factor of business success.

A business process describes:

  • which activities are performed in the course of a process
  • which organizational units participate in process execution
  • what input and output data are used
  • what IT systems are involved, and
  • which events and risks occur during process execution

Business process modeling

Business process modeling is the graphic representation of a company’s business processes. Process modeling aims at graphically describing the process flow and providing information on the company so that even complex processes remain transparent.

The most important method of modeling a business process is the event-driven process chain (EPC).

A simple business process may look as follows:

Event-driven process chains are an industry standard in business process modeling. Experts can use this business-related notation for documenting and optimizing their workflows .

The elements and rules for business process diagrams (illustrated in the large screen shot above) are very similar to UML activity diagrams, providing a natural transition of the easy to use and highly acclaimed drawing tools of UModel from UML to Business Process Modeling Notation. UModel lets you create free-form diagrams that are useful for capturing the details of an internal process.

BPMN 2.0 added new elements to the original specification to let you refine diagrams that document a wide range of private (internal) and public business activities. New elements in BPMN 2 include event types, task elements, an additional gateway element, several new data elements, and a datastore element to represent a database

BPMN Choreography Diagrams

Choreography diagrams specify the way business participants coordinate their interactions. Choreographies can also be seen as a business contract between participants, where the focus lies on the exchange of information (messages) between the participants.

In the choreography diagram at the right, a customer requests credit from a bank. Each choreography task has two participants and the flow of activities is represented by arrows and gateways. The envelope elements represent messages sent or received.

The UModel Choreography diagram toolbar provides quick access to all BPMN 2.0 choreography elements with drop-down selection of task, event, and gateway variations.

BPMN Collaboration Diagrams

Collaboration Diagrams specify the interactions between two or more processes. A BPMN collaboration generally consists of two or more pools which represent the participants in the collaboration. Message exchanges between participants are shown by Message Flows that connect the two pools, or the objects within the pools.
